Why thinnest to thickest works

The rule is about vehicles rather than ingredients. Lightweight, water-based formulas spread easily and deliver their actives to the surface; creams, balms and oils are designed partly to stay put and slow evaporation. Lay an occlusive down first and the watery product applied over it cannot spread evenly; it beads or is wiped away.

The practical effect is smaller than it is often made to sound. Getting the order wrong generally blunts a product rather than cancelling it, and it matters most for actives whose performance depends on concentration and contact. With only a cleanser, a moisturiser and a sunscreen, order matters because of the sunscreen.

Where sunscreen goes, and why

Sunscreen is the last skincare step in the morning because its protection depends on an even, continuous film. Anything applied over it disturbs or dilutes that film, and putting it under a moisturiser means the moisturiser does the disturbing. It also needs a few minutes to set before makeup, or it will move under a brush.

Quantity is the bigger practical problem. Most people apply well under the amount used in testing — roughly a third of a teaspoon for the face is the usual guide — which reduces the protection achieved to a fraction of the labelled figure. Applying enough, and reapplying during long exposure, matters more than sequence.

Low-pH products and buffering

Some actives depend on an acidic environment: exfoliating acids and L-ascorbic acid work within a narrow, low pH range and are formulated to sit there. Applying them to bare skin rather than over a hydrating layer is the conventional advice, and the one place where sequence genuinely changes how well a product performs.

Buffering is the deliberate opposite — applying moisturiser before, or mixed with, an irritating active to soften its effect. It reduces stinging and is a reasonable way to tolerate a retinoid, at some cost to potency. The same logic explains the sandwich method, moisturiser then retinoid then moisturiser, which suits skin building tolerance.

Waiting between layers

The idea that each layer needs several minutes to absorb is largely folklore. Skin does not stop accepting a product when the next arrives, and waiting mainly lengthens the routine until it is abandoned. Applying the next layer once the previous one is no longer visibly wet is enough, usually under a minute.

Two exceptions are worth keeping. Low-pH actives benefit from a short pause so they are not immediately diluted, and sunscreen benefits from a few minutes to set before makeup. Otherwise, applying serum to slightly damp skin tends to improve the result rather than harm it, because humectants have more water available to bind.

Reasonable for pairing a bland moisturiser with an active you find harsh, but it dilutes both and can disturb a pH the active depends on. Never do it with sunscreen.

Does order still matter if I use only two or three products?

Much less. With a cleanser, a moisturiser and a sunscreen, the only rule that counts is that sunscreen goes last in the morning. Sequence becomes worth thinking about as actives enter the routine.
